AGENTS PROPOSE · YOUR PEOPLE DECIDE · THE RECORD SHOWS BOTH
Three agent inputs converge into one proposal inside a polished chrome ring

AI systems for mission-critical & regulated industries

Xenophon learns how one critical operation actually runs, makes it executable, and then works it every day — gathering the evidence, holding to your policy, bringing your people in to decide, acting only inside declared scopes, and proving completion in your own systems of record.

01 — WHY PROGRAMMES STALL

Almost every enterprise is experimenting with agents. Almost none of them are running one where being wrong has consequences.

The bottleneck was never the model. It is everything around it: the process nobody wrote down, the evidence living in mailboxes, the policy two people remember differently, and the absence of anyone willing to sign for an action.

In a regulated operation the last two are fatal. Xenophon is built for that door.

01
Process truth is undocumentedThe written procedure and the daily practice have drifted apart, and only the operators know by how much.
02
The deciding evidence is unstructuredEmails, certificates, PDFs, portal screens. The facts that settle the case are not in the system of record.
03
Nobody has standing to actWithout a recorded policy, a named owner and separation of duties, no pilot is ever allowed to change anything.
04
Nobody proves it finishedA model reports success; the business needs its own records to agree. Unknown and partial outcomes get rounded to done.
02 — THE PLATFORM

Learned first.
Then operated.

One platform, five places the work lives. You can stop after any stage of the engagement, and authority is never inherited from having built something.

Scattered documents connect into a shared context
01

Context

Your systems, your evidence, and the Blueprint that establishes how the operation truly runs — including the contradictions nobody had written down.

02

Studio

Where the learned operation becomes a versioned workflow that can be evaluated, and where a version has to earn its way into production.

03

Operations

The daily work. Items lead with what is exposed and when it expires; people are brought in for judgment, not for data entry.

04

Control

Who may decide, which sources count, what an action may touch, and what happens when something goes wrong. Your governance, not ours.

05

Command

Outcomes after they are verified — never before — and the next operation worth doing, with the evidence for why it is easier than the first.

ENGAGEMENT · 01BlueprintWe establish the operation as it is, and what it is worth changing. Ends Studio-ready — or with a written no-go.
ENGAGEMENT · 02Live ProofThe workflow runs against your real history with no writes, and you see where it agreed with your team and where it did not.
ENGAGEMENT · 03ProductionThe operation runs daily inside your controls, with autonomy set per step and revocable at any time.
ENGAGEMENT · 04ScaleThe next operation reuses the context you already built. We show which assets carry over instead of promising speed.

Connects to what you
already rely on.

Read access first, and your systems stay the system of record. No migration, no rip and replace, and no requirement that your data leave where it lives.

SYSTEMS OF RECORDERP, finance and receivables ledgers, quality and asset systems.
OPERATIONAL FEEDSTransport and warehouse systems, historians, telemetry, portals.
UNSTRUCTURED EVIDENCEMailboxes, documents, certificates and contract repositories.
MODEL PROVIDERSBring your own, or let us route across providers under your rules.
DEPLOYMENTYour environment, your residency, your retention — restricted networks included.
WRITE SCOPESGranted deliberately, one named action at a time. Everything else stays read-only.
INTEGRATION IS SCOPED TO THE ONE OPERATION IN THE BLUEPRINT — NOT TO YOUR WHOLE ESTATE
03 — TWO WAYS IN

Start where the money is.
Or where the risk is.

Two commercial entry points, one platform underneath. Neither is a separate application, and choosing one does not close the other.

RECOVERY AGENTS

Money you are owed,
or about to lose

Xenophon establishes what you were entitled to, what actually happened, and where the gap is — then works that gap every day to an authoritative financial outcome in your own ledger.

RECOVEROvercharges and credits already lost
PREVENTStop the wrong payment leaving
COLLECTCash owed and never chased
CLAIMEntitlements under contract or tariff
→ FREIGHT, DUTY AND ACCESSORIAL CHARGES → SERVICE CREDITS AND CONTRACT PENALTIES → UNAPPLIED CASH AND SHORT PAYMENTS → SETTLEMENT AND FEE VARIANCE
AI OPERATIONS

The operation that decides
whether you deliver

Quality, readiness, service, control and risk work. We learn it from the people who do it, resolve the contradictions between written rule and daily practice, and turn the result into an operation that runs under your controls.

QUALITYHolds, dispositions and release decisions
READINESSCertificates and prerequisites that gate a programme
SERVICEExceptions that fall between teams
RISKSupplier and compliance exposure that ages quietly
→ EXPOSURE IN THE UNITS YOUR BUSINESS USES → WEEKS, TONNES, PROGRAMMES, CASES, BACKLOG → NEVER A BORROWED CURRENCY FIGURE → SAME METHOD, SAME CONTROLS, SAME PROOF
WHAT YOU CONTRACT IS AN AI TEAM A complete operation with an owner, a workflow, controls and an outcome contract — not a set of agents to assemble yourself.

Built for consequential work.

When the work crosses systems, teams and formal authority, Xenophon keeps the context together and the decision accountable.

06 — GOVERNANCE

The controls are the product,
not the paperwork.

Four commitments hold on every operation we run, and they are baseline behaviour rather than an enterprise tier.

Two blue-glass paths meet a central human decision gate and continue to one output
01People decide where policy says they mustAutonomy is granted per step and bounded by a policy your own people recorded — never by a default we chose. It can be raised with evidence and revoked at any time.
02Actions are bounded, and their effect is declaredAn action states which system it may change and whether its effect can be reversed, compensated, or neither. Anything irreversible says so before anyone approves it.
03Completion is proved in your recordsWe read your systems back before claiming anything. Partial and unknown outcomes are stated plainly and handed to a person — never smoothed into success.
04Stopping is a first-class operationPause the operation, roll a deployment back to the previously approved version, or route open work to your human process — three distinct choices, never blurred into one button.
Xeno Execution AssuranceOPTIONAL · OFF BY DEFAULT Where a regulator or auditor requires independent execution evidence, Xeno adds a further assurance layer on top of the baseline. It is not required for the core operating workflow, and nothing above depends on it.
06 — HOW WE TALK ABOUT RESULTS

Most AI results are
counted too early.

This is why you will not find a recovery percentage, a customer logo or a saved-hours figure on this page. When we quote a number for your operation, it will carry its own label.

OBSERVEDSeen in a system that is allowed to say so.
VALIDATEDReviewed and accepted by an accountable owner.
MODELLEDEstimated — and never added into what has landed.
BLUEPRINT AVAILABLEWe can learn your version of this operation and prove it before anything runs.
LIVE PROOF READYA reference workflow exists and can be replayed against your history, with no writes.
PRODUCTION VALIDATEDIt runs daily somewhere, under real controls, with verified outcomes behind it.
Every offering on this site states which of the three it is. We do not describe an opportunity as though it were already deployed.
07 — QUESTIONS WE ARE ASKED

Usually by the person
who has to sign for it.

Will it write to our systems on day one?No. A Blueprint reads. Live Proof replays your history with no writes at all. A write scope is granted deliberately, for one named action, after you have seen where the workflow agreed with your team and where it did not.
What if our written policy and our actual practice disagree? That is the normal case, and surfacing it is part of the value. The disagreement is recorded with a named owner, and the operation cannot be signed off until that owner decides. We never quietly pick one.
Who is accountable when the agent is wrong? The same person who is accountable today. Agents propose; a named human with standing approves, amends or refuses; the record carries both. Authority is never inherited from having built the workflow.
Can we run it in our own environment?Yes — that is the default, including model routing, data residency and retention under your control. Your systems remain the system of record; we do not ask you to migrate anything.
Can we stop it?Three distinct ways: pause the operation, roll the deployment back to the previously approved version, or route open work to your named human process with its evidence attached.
Why won't you quote a recovery percentage?Because it would be somebody else's operation. A diagnostic produces a figure calibrated to your data and labelled by whether it was observed, validated or modelled — and if there is nothing worth recovering, we write that down instead.
08 — BEGIN

Send us one operation
and the name of the person who signs for it.

A Blueprint ends in one of two honest places: a Studio-ready operation with an outcome contract, or a written no-go that explains exactly what was missing. Both are useful. Neither is a slide deck.
